Project One · The new cncf.org
A complete rebuild of the foundation's digital front door: a homepage that converts, a giving engine for seven fundraising entities and nine currencies, the Since 1989 story experience, the Live Giving Wall, and the Letters sponsor portal to follow. Fixed price, fixed scope — as proposed.
Project Two · CNCF Intelligence
A phased AI programme built on the principles you saw: read-only connections, every answer cited, a human approving every output, and children's records never connected. We start with a short discovery, prove value in one measured pilot — targeted to be working before Christmas — then scale only what works.

Build, giving engine & content
Full build: CMS, templates, the multi-entity giving engine (seven entities, nine currencies), sponsorship flow, three languages, Live Giving Wall, content migration. Build overlaps design from week 5 so nothing waits.

Test, launch & handover
Device and payment testing across all entities and currencies, accessibility pass, redirects, analytics, launch — targeted before Tết — then training and 30 days of post-launch care.

Letters sponsor portal
Sponsor login, child pages, screened two-way letters with translation queue, milestones, birthday gifts, staff moderation console and CRM integration — scheduled once the new site has bedded in.

AI Opportunity Discovery
Interviews with leadership and operational staff in HCMC, mapping of the highest-friction workflows (reporting and donor touchpoints first), a high-level systems and data audit — including how Salesforce fits — and privacy and safeguarding constraints documented.

One workflow, measured
One working solution for the workflow the discovery ranks first — for example the monthly reporting cycle or donor touchpoint tracking — built with the people who will use it, on approved low-risk data, measured against the baseline agreed in discovery. Working before Christmas.

Connect the proven solution to approved systems, set access controls, train the team, appoint and coach an AI champion inside the Vietnamese team, and add the next workflows from the roadmap — in the order the value ranking says, not all at once.

Child case files, medical records and safeguarding reports are never connected to any AI system — no pipe in, no pipe out. Every AI output is a draft a named person approves. Every answer cites its source. The first pilot uses low-risk operational data only. These principles are contractual, not aspirational, and the foundation's leadership holds the pen on them.

What we need from CNCF
- This month: sign-off on both tracks; named owners for the four CNCF roles above; discovery interviews scheduled (about 6 hours of staff time total).
- Web: brand assets and photo library with consents; access to analytics and current donation platforms; content owners per section.
- AI: read-only access to agreed low-risk systems for the pilot; the baseline workflow documented as it really runs today.
- Always: one decision-maker per approval, 48-hour feedback turnarounds where possible — that's what keeps a 14-week plan honest.
